What is a small business diagnostic?
A small business diagnostic is a structured review of how an existing business is actually performing across its finances, pricing, sales, marketing, operations, offers, and owner capacity.
The goal isn’t to hand you a 60-page business plan you’ll never open again. It’s to identify the handful of problems and opportunities that deserve your attention first.
The Trailhead Plan combines that review with your actual business numbers, a written findings report, a prioritized 90-day action plan, and a follow-up conversation to see what actually changed.
It’s a starting point. That’s what a trailhead is. You can’t choose the route until you know where you’re standing.

A deep-dive business diagnostic
We spend roughly two to three hours together looking at your business and your actual numbers. This isn’t a discovery call. We’re opening things up and figuring out what’s really happening.
Your written findings report
A written breakdown of the most important issues and opportunities I find, why they matter, and their estimated financial impact wherever the numbers allow us to calculate it responsibly. No vague list of things to think about.
Your business gap map
I use a consistent diagnostic framework to examine the major parts of the business. You’ll see what’s working, where the gaps are, and which gaps are worth addressing now versus later.
Your 90-day action plan
You don’t need fourteen priorities. You need to know what comes first. Your plan lays out what I recommend doing over the next 90 days, in what order, and why that order makes sense.
Names, not just categories
Sometimes the right answer isn’t something I should do. When you need a CPA, bookkeeper, attorney, lender, or specialist outside my lane and I have a trusted referral, I’ll give you an actual person to contact.
One number to watch
We’ll identify a primary metric that tells you whether the changes you’re making are actually working. I’ll show you what to track, why it matters, and what we’re looking for.
A 30-day follow-up
Thirty days later, we get back on the phone. We’ll look at what you’ve done, what moved, where you’ve gotten stuck, and whether anything needs to change. The point isn’t just to leave with a document. The point is to use it.
How the Trailhead Plan works.
A short, honest ask
I’ll send you a short list of information to provide before the diagnostic. You won’t spend hours filling out a giant intake packet. I’ll tell you exactly what I need.
The diagnostic
We meet for roughly two to three hours and walk through the business together. I’ll ask questions. We’ll look at numbers. I’ll probably ask “why?” more than once. And we’ll start separating symptoms from actual problems.
Your findings
I analyze what we uncovered and build your written Trailhead Plan. Then we meet for about 45 minutes to walk through the findings together. You won’t be left alone trying to interpret a report. By the end, you should know what deserves your attention first.
We check the map
We reconnect for a follow-up conversation and look at what’s actually happened since the diagnostic. What’s moving? What isn’t? What needs another look?
What this can look like.
You come in thinking you need more leads. But once we look at the numbers, we discover that leads aren’t actually the biggest problem. You’re closing enough work. The problem is that one of your most popular services is priced too low for the time it takes to deliver, and the business is staying busy without generating the margin you expected.
The answer isn’t necessarily “do more marketing.” It might be:
- Fix the pricing.
- Adjust the offer.
- Improve the margin.
- Then decide whether you actually need more leads.
That is the point of the diagnostic. Not to give you more things to do, but to make sure you’re working on the right things.

Built for established small business owners who already have customers, revenue, expenses, and enough operating history for us to analyze what’s actually happening. You don’t have to be huge. You do have to be operating.

I’m not here to tell you every idea is great. If I see something I think is costing you money, creating unnecessary work, or sending you in the wrong direction, I’m going to tell you. Respectfully, but clearly.

I take a maximum of two Trailhead Plan clients per month.
I personally conduct the diagnostic, review the information, complete the analysis, and write the report, so I intentionally keep the number small.

Frequently asked questions.
What do I have to prepare?+
I’ll send you a short list before we meet. The exact information depends somewhat on the business, but I’m primarily looking for enough financial and operating information to understand what’s actually happening. I’m not going to make you complete a 40-page workbook before we can talk.
Do I need perfect bookkeeping?+
No. But I do need enough reliable information to work with. If your records are incomplete enough that I can’t responsibly analyze the business, I’ll tell you before we start and help you identify what needs to be cleaned up first.
Will you tell me exactly how much every problem is costing me?+
When the numbers support it, yes. Some issues can be quantified fairly directly. Others can’t. I’m not going to invent a dollar figure just to make the report sound impressive. When a financial impact can be reasonably estimated, I’ll show you the math. When it can’t, I’ll explain why the issue still matters.
What if you find something I don’t want to hear?+
That’s possible. You aren’t hiring me for a stamp of approval. You’re hiring me for an outside perspective on the business. I’d rather tell you something uncomfortable while you still have options than help you avoid it until it becomes expensive.
Will you implement everything for me?+
Not as part of the Trailhead Plan. This engagement is designed to diagnose, prioritize, and create the plan. Some recommendations may be things you can implement yourself. Others may require another professional. Some may be areas where continuing to work together makes sense. We’ll decide that after we know what the business actually needs.
What kinds of businesses do you work with?+

The exact industry matters less than whether the business has real customers, revenue, expenses, and enough operating history for us to examine what’s happening. If your business falls outside an area where I believe I can provide meaningful value, I’ll tell you before you pay me.
Is this business coaching?+
Not exactly. Coaching can help you think through decisions, leadership, habits, goals, and the way you’re showing up as an owner. The Trailhead Plan is consulting: we’re examining the business itself, analyzing information, identifying issues, and making recommendations. Sometimes the two overlap. This engagement is intentionally on the consulting side.
